Including all these people from the beginning will ensure that everyone is kept in the loop, and you also have different opinions and suggestions to use. It will also ensure that in case something goes wrong the blame will not fall squarely on you.

Professionals estimate that to come up with effective long term plans, the planning process should take at least four months. However, you will need to make some immediate changes to minimize your losses. What you could do is draft some short term fixes for the more pressing problems. From here, start making the changes in stages.

While coming up with your strategy, ensure you use the proper tools and software. This will speed up the process, and give you more accurate and reliable predictions. Additionally, you should consider getting some outside help. The person you hire should be experienced in handling this kind of situations and should be an unbiased contributor. To minimize your expenditure, you can use them to consult on the initial planning and then handle the implementation process yourselves.

While you might be willing to go to any lengths to save the company, do not consider forging the sales projections. By working with the real numbers, you could ask for more money to be directed to your department. This way, you can implement the changes you have planned enabling the business to recover its investment and then benefit from the profits.
